Situation
  • Company Procurement function required external support to strengthen performance, capabilities, support workload and focus on key priorities

  • Market challenges required immediate cost optimisations to offset inflation and sustain AOP and LTF numbers

  • Post-Covid recovery and new geo-political challenges as of 2022 put extra pressure on security of supplies, sustainability, supply chains,  digitalisation and required functional transformation with external consultancy

Task
  • Make project business case, project charter, stakeholder mapping, reporting, org-structure and role JDS

  • Recruit, onboard and train team to perform tasks required as per project requirements

  • Deliver cost savings to offset cost of the program factor 3-5

  • Lead assigned categories, projects and initiatives in dual sourcing, sustainability, innovations value engineering 

  • Deliver process improvements and functional excellence with support of digital system

  • Support organisational change and manage transition

  • Deliver technological advancement with long-term organisational effect 

Action
  • Verified business case and project plan with stakeholders and onboarded team of 16 consultants to take over Direct, Indirect, EM procurement tasks

  • Developed bottom-top $200m worth cost optimisation program of 30+ projects in commodities, ingredients, packaging, equipment, spare parts, co-pack

  • Executed supplier negotiation and innovation projects in the categories tomato, oils, eggs, metals, plastic, corrugated aimed at SoS, ESG and Innovation 

  • Resit Value Engineering methodology and Project Now functionality and visualisation

  • Improved SAP Ariba adoption in Sourcing, Contract and implemented Guided Buying and Procurement Operation center

  • Mined PR-PO-GR process with Celonis, identified gaps, deviations and eliminated

  • Supported design and implementation of Procurement Operation and Enablement team

Result
  • Program delivered cost saving $8m that offset the initial business case x2

  • New suppliers qualified ensured Dual Sourcing in the critical business categories

  • Recycling and Sustainability targets achieved due to supplier innovation projects implemented duly and timely 

  • Value Engineering process reorganised to deliver fast-paced and quality projects

  • SAP Ariba Sourcing, Contract adoption rate improved up to 80% and Guided Buying launched

  • Overdue Invoice issue fully settled after Celonis mining

  • Procurement Operations and Enablement structure placed ensured speed and quality of work with BU and Sites

  • Direct, Indirect and EM Procurement Organisation fully resourced to focus on strategic goals and plans
